Retool vs a custom-built internal tool: how to decide

Every growing business ends up needing internal tools: an admin panel, an operations dashboard, a back office to replace the spreadsheet everyone is scared to touch. The first decision is whether to build in a platform like Retool or write a custom app.

We do both. Widle is an Official Retool Agency Partner, and we built the Retool apps behind Houst, Scalers and Instacoach. We also write custom React and Next.js apps when Retool isn’t the right fit. Our thinking goes like this.

When Retool is the better choice

Retool wins when the users are your own team rather than customers, and the tool is mostly tables, forms, filters and buttons that act on data you already have. You get permissions, audit logs and single sign-on without building them, and changes take hours instead of weeks, which matters because internal tools change constantly. If speed matters more than a pixel-perfect design, it’s usually Retool.

When a custom app is the better choice

Build custom when customers or partners will use the tool and it needs to look and feel like your brand, when the interface is unusual (a complex scheduler, a drawing canvas, heavy interactivity), when you expect a large number of users and per-user pricing would add up, or when the tool is part of the product you sell. For customer-facing tools, see our work on customer portals.

The costs to weigh

Retool charges per user, so the cost grows with your team. A custom app has no license fee but takes longer to build, and you maintain it yourself. For a tool used by a small operations team, Retool almost always comes out cheaper overall. For thousands of external users, custom usually wins.

You don’t always have to choose

Retool handles more than people expect. When a built-in component isn’t enough, a custom Retool component written in React fills the gap, and Retool Workflows can run scheduled jobs and automations. A setup that works well is Retool for the back office and a custom app for customers, both on the same database.

What our Retool apps actually do

Houst manages short-term rental properties across several markets. Its operations team runs the portfolio from Retool apps we built: one dashboard, a map of every property, AirDNA market data for pricing decisions, and fast search over BigQuery.

Scalers replaced Airtable with a Retool app on PostgreSQL, with OpenSearch for large datasets and Slack alerts for the team. Instacoach’s marketplace had been running on one Google Sheet; we built a Retool dashboard backed by PostgreSQL, kept the sheet in sync for the people who still used it, and automated reminders and reports with Retool Workflows.

None of those needed a customer-facing design. All of them needed to be useful within weeks, which is exactly where Retool is strongest.

How we run a Retool project

We start from the work, not the screens: we sit with the people who’ll use the tool and list what they do every day. Next we fix the data, giving it a proper home in PostgreSQL if it’s scattered across spreadsheets. We get a first useful screen in front of the team early, and it improves while they use it. Before launch we set up staging and production environments, source control and permissions, so the app can grow safely. Then we hand over with documentation and training, or stay on and keep improving it.

Mistakes we see with Retool

Treating it as a toy: no staging environment, no source control, everyone an admin. Business logic spread across dozens of scattered queries instead of a few well-named ones. Every user able to see everything, when Retool can restrict screens and actions by group. And building straight on top of a messy spreadsheet; clean, structured data makes every screen easier.

After launch

Internal tools are never finished. A new step joins the process, another team wants access, a report needs one more column. In Retool most of those are quick changes, which is a big part of why it suits operations teams. Just plan for someone to own the app, whether that’s a developer on your team, a Retool developer you hire or us.

Questions we often hear

Can Retool connect to our database?

Yes: PostgreSQL, MySQL, BigQuery, MongoDB and most REST or GraphQL APIs, among others.

Can we move from Retool to a custom app later?

Yes. The database and APIs stay the same, so only the screens need rebuilding. Starting in Retool doesn’t lock you in.

Is your team Retool certified?

Yes. Widle is an Official Retool Agency Partner, and our team holds Retool’s developer, advanced developer, admin and architect certifications.
